I won't say I have a vast array of knowledge as a consultant...collectively I've only been doing it about 8 years. However, there are some things that I have observed that I think will be helpful to those of you who are new to the profession. We will first dispel the myths and address the realities associated with being a Consultant, then we will address the commandments of being a good and valued consultant.

CONSULTING: MYTH AND REALITY

Myth

Consultants are outsiders.

Reality

Consultants are only outsiders if they make themselves so. You don't have to be an outsider, go out to lunch with your co-workers...talk to them, and befriend them. Just know where to draw the line.

Myth

Consultants don't have to answer to anyone and can do whatever they want.

Reality

Consultants have, not only the client to answer to, but also the company they represent.

Myth

Consultants can come and go as they please.

Reality

Consultant can come and go as they please, until the client gets sick of it and boots them out the door.

Consultants are expected to work their hours, like everyone else, granted you have more freedom...just don't abuse it.

Myth

Consultants make lots of money for doing nothing.

Reality

More is expected of consultants. Consultants are usually asked to come in and get a job done, fast and efficiently, using the clients standards even though they may not be made readily apparent to the consultant.

Consultants have a shorter learning curve. Ask questions, because the client will take time to train an employee but that same regard will not be extended to a consultant.

Myth

Consultants only do what they are assigned to do and no more.

Reality

As a consultant, you are given assignments to complete by the client.

Consultants do what they are assigned to do. If you find yourself short on assignments from you client ask for more, it will make you more valuable in the clients eyes.

Consultants should know everything there is to know about their specialty.

Reality

Consultants know what they know, just as anyone does. Anyone who thinks that they don't need the aid of a manual or a technical document of some type is only cheating himself or herself and setting themselves up for failure.

THE CONSULTANT COMMANDMENTS


JUST DO IT (Nobody likes a "why"ny consultant)


The client's way is the client's way...don't show a negative attitude about why things are done a certain way (see commandment 1 and 5)


The client's time is valuable to them, don't waste it.


Show up! Don't leave your client hanging by not letting him/her know if you are going to be coming to work until the last minute...it is not courteous and will lessen you value to them in the future.


Don't detest...suggest. If you think that the clients system is not where it could be...don't complain about it, recommend another way and discuss it with them...never know...you may build the contract that way.


Don't make promises you can't keep. A wise person once said "It is far better to be silent and be thought a fool than to open your mouth and remove all doubt" ---truer words were never spoken. It is far better to put off making a decision until you have had a chance to investigate it than to make a suggestion that is not feasible or even possible. It will make you look foolish.


Document everything. As a service to your client and as a service to yourself. What was asked for (in detail)? Who asked for it? For what purpose?


Ask questions. If you are not sure about something, ask questions until you are sure of what is being asked of you. Clients can be unscrupulous whether intentionally or not consultants are easy scapegoats. Cover yourself. (See commandment 7)


Keep the office informed as to what is going on at your client site. The office can't help you out of a bad spot if they don't know about it. Make the company aware as soon as possible.


Always try to do your best work for the client. It is better to leave a client in a better position than when you came in than a worse position after you leave.

Each manager will have their own way of dealing with consultants. Here are a few traits that I have run into.

They lose employees because they focus as much on the negative as the positive, often giving the negative more weight in the mind of the employee. This ends up costing them employees who feel under appreciated and in turn makes them look like a manager no one wants to work for.

GREAT EXPECTATIONS

The company won't expect anything but your best effort. The client won't expect anything but your best effort. So put forth your best effort regardless of the situation. There is nothing wrong with running into snags now and then...it happens. Investigate, find a solution and move forward, you will be better for having made the effort. Call the company (if you are working through a consulting company) and see if there is another consultant they can refer you to who might have the answer.

I cannot stress enough how important documentation is to our profession. Being consultants we are hired to come in and solve a problem, not create new problems. Prepare easy to understand documentation and update it when necessary. It is not only professional, but will also make your job easier as well as the job of the person coming in after you. I have worked for several clients who were lost when their employees left because they did not leave appropriate doucmentation. I once had a client who had a former employee offer to come back and write up documentation of their job for $10,000!

I volunteered to do the work free of charge. I felt the former employee was totally unprofessional. This person basically wanted money to do a job they should have done in the first place. I was not only able to save the company the $10,000, I did such a good job with the documentation that the full time employee that came in after me didn't require any face-to-face training with me and complemented me on the work. That felt good.







What advisers want you to know (but never ask)?


I've been a CEO and a consultant, for what I've seen from both perspectives, what is going well and what goes wrong when a company comes from a consultant. Usually the CEO or manager who hires the consultant says the consultant what he or she wants. The administrator is often frustrated with something that is happening in the company and expected that the consultant will have experience "only fix it". While the administrator must set expectations, of course, consultant rarely gets to express what he or she knows it would make the recruitment of consulting more success for both.

Here is what the consultant would love to tell about what he or his successful work on its behalf:

1. Please do your homework before addressing

Many owners and managers of hiring a consultant, and then stop thinking. Submit a list of general problems and expect the expert to ward off impressive results. This approach almost always ends in frustration and many, many billable hours.

Instead, you must take the initiative and stay involved. Talk about your needs, problems and parameters in frank terms from the beginning. Establish a budget or plan in advance for each project which deals with a consultant. Save your skepticism (or their staff) for the interview process; After selecting a consultant, give him or her the benefit of everything he knows and have access to all the important information.

One of the biggest costs in the recruitment of external experts is developing the consultant to accelerate his company's operations. If you prepare reports and numbers internally, can help the consultant away from data collection and other basic functions of reporting; keep the consultant focused on the analysis. Can tabulate numbers yourself; the expert has hired to help you move forward from there. Hiring consultants, please note that his most important skill should be critical analysis and troubleshooting.

Another point to consider is that many consultants have a steep species of life mean that enthusiasm for a project. They are consultants because they like variety. In other words, your best thoughts and greater creativity arrive early in their relations with clients. Preparing early allows you to take full advantage of short attention span.

2. Please let me concentrate on what I came for and keep the distractions and new applications to a minimum if you want to stay within its original budget (or expand the budget).

The experience of the consultant is so nice in certain environments that number of projects that multiply beyond the original intent of the hiring manager, but often with their knowledge. The original project may be just the tip of the iceberg of problems within a company, some of which are best solved by a consultant, but many of which are better employed within the company after working with the consultant to develop a plan.

Similar to whatever the contractor or supplier, services of consultants are a commodity - and consultants want to sell much of this product more as a time as possible. It is their understandable inclination as business people. However, it is their understandable as owner or administrator inclination to minimize the amount to pay them.

The consultant may be correct to say there are no quick solutions to serious problems, but don't let that lead to open recruitment of composition. Most of the consultants are in agreement that the restructuring involves two phases: a phase of design, which are modeled new ways to do the work, and an implementation phase, in which new forms do work really are put into practice. They have the consultant program these phases. This helps establish an exit strategy for the consultant, which is a major cost-control tool. In addition, the consultant see the project as a limited engagement, rather than open ended.

3 Establish regular times to satisfy what I have access to the person who hired me for clarifications and not waste his time (and not waste my time).

Set times to meet (weekly or monthly) where the consultant will review the findings, respond to questions and challenge best ways to manage your business.

Make sure that it's working meetings. Avoid meetings that turn into administrative updates. Meeting regularly with the consultant, you can partition - and better control of the amount of time spent with him or her. Also obliges the consultant that succinct and not draw too much of his time. In this context, can expect more of a consultant to an employee. Of the consultant focus must be directly in trouble is paying to be considered, not in operational details.

Remember that they are paying large amounts of dollars for this aid, it did not wish to be a consultant to be billing you time in your Office unless you use that time wisely. Also often used does not include the operation of a consulting agreement - they want that the consultant is available to them during their working hours. Consultants should not be in your company every day where it can be distracted. It should only be there to meet with other people. The consultant then prepares an analysis and recommendations that all depend on additional work to do for managers and employees within the company. The recommendations may also include actions that are not fun to carry out, as degrade or termination to unproductive employees. You can call for additional reports or additional meetings. They expect that the consultant will reach some conclusions you do not want immediately, but they may be the only way to put an end to certain problems in the long term.

When remains disciplined and concentrated, consultants who can use it to great advantage. Be clear about the purpose of hiring the consultant and what can and cannot expect that its work to produce. From the beginning clearly will lead to a productive and valuable relationship.

Moving from organizational life to consulting life didn't seem like a big deal to me. I'd been doing internal consulting for more than a decade. I'd been bringing consultants into my organisation as an "extra pair of hands" or as experts to present programs or coach executives. What I found as an internal customer was that hiring a consultant can be tricky. Through a trial and error process of discovery I found that the nature of the consulting relationship is the key to whether the company is going to get what it needs or throw money down a consulting black hole. Although a company is "borrowing" talent, not "buying" it the way they do when they hire someone, it's still a major financial and time commitment. I spent a lot of time managing consultants. I figured "What's the point?" if I didn't get the best out of them. And .for the consultant, the consulting assignment has both a financial and reputational impact. Why not make this arrangement a win-win?

To do that I found we had to learn to trust each other. The approach to low trust by the organization is often a "taxi driver" approach. The consultant is paid by the hour or day. This is a contractual relationship versus a relational contract. The consultant does what he or she is told. The good news is that this is a good way to use "one-trick ponies." When you have a speaker who can do a great presentation about what they know best this is the best way to use them. If you want any in-depth work from a consultant it's best to try the partnering approach. As one client said "We are depending on you to get our bench-strength ready for their next jobs. His approach was to put me into a relational contract where I was committed to his company's expected outcomes.

"Taxi driver" approach or partnering approach

One of the nicest compliments I ever got was "You don't think like a consultant." I realised that I see myself as partnering with my clients, almost as if I become part of their organisation for a period of time. When clients want to hire me by the hour, or minutes, I find it very strange. At one point, I was contracting with a prospective client who came out of a supply chain background. He spent the contracting period penny pinching me in all the aspects of the contract. For me, he was concentrating on the wrong aspects. When I tried to concentrate on the outcomes rather than the specifics of the process, he just didn't "get it." He was so used to taking farthings off widgets that he just couldn't focus on the end results. The "taxi driver" approach didn't engender enough trust for me to continue the contracting. I pulled myself out of the process.

I try not to work like a "taxi driver." I have found that thinking of consulting as day labour gets me, and other consultants too , to act that way. I prefer thinking like a partner in the project's success. It's vital for a company to think this way too. Partnering is a trust builder. There is a mutual commitment to success.

Consultant partnering trust occurs when there is both personal and professional trust. Personal trust is each party doing what they say they'll do, when they say they'll do it. Professional trust is demonstrating the talent, expertise and an understanding of the consultant's craft and of human behaviour that enables a consulting relationship to work.

Create a contractual relationship or a relational contract?

Even if you're hiring day labourers, a company wants its money's worth or more. Although many consultants are hired on a short time scale, their organisational "fit" is essential. One of the best ways to ensure fit is by knowing the company and its needs as well as the needs of the project or intervention that the company needs. When a company insists on a detailed contract they often get just what they negotiated and nothing more. My belief is that it's vital to keep your "eyes on the prize." What is it that the company and the specific client(s) want to get out of the relationship? Contracting is where you ensure that the commitment and professional expertise are there. There's an old American saying that could apply to contracting, "Good fences make good neighbours." By setting up the parameters in contracting the participants are then free to do more but not less.

It is vital that those who are doing the consulting be part of the contracting phase. If the person who initiates the engagement is the "finder" but doesn't do the work it may not be a good idea. That also goes for having a "minder" and a bunch of "grinders" whom you don't know well. If you contract with the experienced folks there is not enough pay-off from the rookies. It's vital that you get to know the consultant(s) you're using before, during and after the consulting engagement. Though the consultant(s) may not be employees they should be treated as if they are personally responsible. As an independent consultant, and previously as a corporate buyer of consulting services, I have found that independents are often the best choices. There have been at least a dozen situations when I've been called in after someone from a consulting firm hasn't delivered what was expected. Don't forget that you are hiring the person and not the company.

The way that a consultant (firm) approaches contracting is revealing. Are they happy to spend as much time as it takes in this phase? The time that it takes to contract and work with the company representative who is doing the contract is part of the big "bucks" that consultants charge. Part of the contracting should be a negotiated "package", or programme price. Part of the package price is that the consultant should not be charging for every small cost like taxi fares for local work.

The package should include written information that is necessary for the process to work. That might mean something in writing that can serve as a roadmap for clients to follow as they work with consultant. A report at the end of the consulting process is not one of the worthwhile things to pay for. When the consultant has left, the report is rarely of use. It may feel good to get one but often goes on a shelf after the consulting engagement is finished.

Most of all, I believe in generosity of spirit on the part of the consultant and the company. That means giving more than the contract stipulates when it's needed. That means consultants occasionally giving more consulting time, without extra fees, for those who need it and the company staying supportive and flexible with the needs of the consultant. In other words, the parties involved should be responsive to the other's needs. Over time, this kind of attitude breeds trust.

Being a consultant is a bit like being an employee for a period of time. Just the way employees "hold" the needs of their job and the needs of their company in their consciousness, an excellent consultant "holds" clients and their needs and the work in their thinking time outside of the actual assignment time. I am constantly surprised when a client says that a workshop I gave was only six hours so they that they should not have to pay for the entire day of eight hours. How amazing is that? It may have taken days to prepare the work which may, or may not have been remunerated. Moreover, when a consultant is at one company for six hours there is no way that two more hours can be squeezed into that day. That is one of the reasons why daily fees don't make sense for excellent work. The other is the thinking time that involves "holding" the client in your thoughts and plans.

Be careful with one-trick ponies and "consultant creep"

A company usually hires consultants for their expertise. In their area of expertise they need to be role models. I once hired a consultant who was superb at educating and empowering personal assistants to maximise their potential. When she was asked by an executive to work out a conflict among a group of personal assistants she overstepped her expertise and failed miserably. It's not uncommon for this kind of thing to happen since expertise is often specialised.

It's also the responsibility of the consultant to keep the company representative informed of every potential consulting request that the consultant gets to do additional consulting. Someone in the company needs to keep track to avoid "consultant creep," or consultants running amok around the organisation. I find that someone to vet each request, and the appropriateness of the consultant(s) for the request, is the only way to ensure the trust that you have the right person in place.

Trust comes from bringing in consultants who don't come in with a prepared idea of the issue and the solution. Consulting companies that have "models" that they use can be guilty of this approach.

Consultants need guts rather than glory

It's too easy for consultants to be sycophants rather than speak what they believe needs to be said to individuals of power and authority. This is not the place where executives should be told what they want to hear rather than what they need to hear and learn. It is important that a consultant, beyond an "extra pair of hands," be responsible for moving individuals, or the culture, to take action. The trick is that the "push" needs to be strong enough to show action and gentle enough not to cause reactive "push back," or organisational resistance. This is a major area of trust!

On the whole, mature consultants who are beyond wanting their own days of personal glory make some of the best choices. If the consulting work isn't satisfactory it's time to give the consultant(s) feedback. The way that they accept and respond to feedback without defending tells you a lot about their professional trust. I love adapting as a consultant. It's wonderful to get feedback and have a chance to adapt to the needs of the company and the individual(s) involved.

Consultants who need a lot of kudos and strokes can be trouble. A consultant can be a bit like a catalyst. They can have enormous impact for positive change yet not be part of the end result. If they need the glory they are not mature enough for this kind or work.

Using, choice and use of an educational consultant


Introduction

The objective of this paper is to provide advice and guidance in the choice of a consultant in the field of education. It is possible that the director or the director of a school or University, an official of an authority of local education (LEA) or school district, or the director of a private company wishing to carry out the work in the education sector. To help you do it, here is a list of questions, you may want to ask before hiring someone. It is not likely to find any person or company that can answer "Yes" to all these questions, so it must make their own professional judgement about its decision.

1.? It is the independent consultancy accredited by a system of quality assurance, by NaaceMark or similar? If it isn't, it seeks accreditation? Note that a response of "No" in any case is not necessarily a bad thing. In my experience, the work itself is so slow that it is very difficult to go through the hoops necessary to demonstrate that you can make what you are doing! For this reason are also important the next few questions.

2.? The consultant is member of an organization, such as (in the United Kingdom) Naace or society of education consultants? These types of organization provided a certain degree of quality in the sense that not only accept someone as a member, although they are not given guarantees the quality of the work done by its members. Also, they often provide useful information on the sector in which it works the consultant, in theory at least keeps the consultant updated on current developments in the field.

3. To request details of similar work done by the consultant and satisfied customers in detail-, but keep in mind that it may be a reluctance to provide such details due to confidentiality considerations.

4 Request references, testimonials or reviews in detail, i.e. testing of assurance of the quality of the work of consultants.

You can also ask how the consultant obtains most of his work. Word of mouth is a good sign.

6 Ask the CVs of the consultants that will work in your organization if you choose to register this consultancy.
